Managing Backlog Growth Without Losing Control

Backlog growth is a good sign for a subcontractor, but it can also become a serious challenge if it is not managed properly. More awarded work means more revenue potential, but it also means more labor planning, procurement needs, scheduling pressure, cash flow management, and project oversight.

The first step in managing backlog growth is understanding capacity. A subcontractor should know how much work the company can realistically perform with current crews, supervision, equipment, and office support. Winning too much work too quickly can create performance issues.

Estimating plays an important role in backlog control. Each bid should be reviewed not only for price, but also for manpower demand, project duration, risk, procurement needs, and fit with company strengths.

Another key factor is schedule visibility. Backlog should be tracked by project start date, duration, manpower loading, and major milestones. This helps identify when crews may be overloaded or when gaps may exist.

Procurement must also be planned early. Materials for awarded projects should be reviewed against lead times, vendor availability, and project schedules. Delayed purchasing can create problems in the field.

Subcontractors should also monitor profitability across the backlog. Not every awarded project is equal. Some projects create strong margin and good relationships, while others consume resources and increase risk.

At TBT Estimating Services, we help subcontractors manage growth by improving estimating accuracy, scope review, bid leveling, quantity tracking, and procurement planning.

Backlog growth should build the company, not overwhelm it.
